Everything downstream of the niche. Pick wrong, nothing else saves you.
What makes a good niche — score 1–5 on each
Bleeds money from a specific problem. The pain costs them real € every week. Put a number on it.
AI solves it 10× better. Not “slightly better.” Obviously better than humans or existing tools.
Easy to find & reach. They all live in the same place (Google Maps, industry associations, subreddit).
They have money & can decide fast. Owner-operators — one person says yes, pays, done. No committees.
Boring + fragmented + underserved. If VCs are talking about it, you’re too late. Tow trucks > SaaS dashboards.
Filter test — ask 4 questions:
Do they lose money right now from this problem? (Not “would be nice to fix.”)
Is the owner one person who can say yes?
Can I list 500 of them in my country today?
Would they pay €100–300/month without blinking?
All 4 yes = build. Any no = skip.
Voice agents — best verticals (ranked)
1
Hair salons & barbershops huge market
Miss 15–30% of calls. Booking = revenue. Owner-operator. 90% of the kebab playbook reuses.
2
Dental & medical practices high ticket
Expensive missed appointments (€100–300 each). €200–400/mo pricing. Longer sales but sticky.
3
Auto repair & tire shops
Phone rings all day, mechanic is under a car. Easy pitch.
4
Plumbers / HVAC / electricians
24/7 calls, often miss emergencies at night. AI captures lead, SMS to owner → huge ROI.
5
Veterinary clinics
Emotional customers, repetitive questions, appointment-heavy.
6
Pizzerias & small restaurants
Adjacent to kebab. Same playbook.
7
Tow trucks / roadside
Marlie already proves this works.
8
Cleaning / lawn care
Quote requests all day, owner driving between jobs.
9
Tanning / nail / tattoo
Small, owner-run, booking-heavy.
10
Funeral homes, locksmiths
Boring niches, urgent calls, zero tech competition.
Ladder strategy: start with one vertical (kebab), prove it, then ladder to the adjacent one (pizzeria → restaurant → hair salon). Don’t do 5 at once.
Adjacent products (same customer, different product)
AI SMS / WhatsApp receptionist Cheaper to build than voice. Many shops prefer text. €49/mo upsell.
No-show & reminder automation Deposits, reschedules. Salons/dentists bleed 10–20% to no-shows.
Review request + reply bot Auto-SMS after visit. Auto-draft replies to Google reviews. €79/mo.
Lead-capture widget for trade sites Qualifies the lead, SMS the owner instantly. Beats contact forms.
AI quote generator for trades Photograph burst pipe → quote in 30s. Huge time saver.
Menu / price list digitizer Photo → QR-code online menu. Upsell voice agent on top.
Invoice + payment chaser AI nudges, escalates, offers plans. Money-in-pocket for freelancers.
Local SEO / Google Business manager Auto-posts, photos, review replies. €149/mo set-and-forget.
Digital employee bundle Voice + SMS + reviews + calendar. €199/mo perceived value.
Waitlist / cancellation filler Salon cancel → AI texts waitlist → slot filled in 10 min.
Wider categories (beyond voice)
1. AI vision for trades & insurance
Plumber/roofer photographs damage → AI writes quote + material list + labor estimate. Or homeowner → insurance claim docs. €99–249/mo.
2. Niche CRM for one profession
Personal trainers (clients, programs, payments, check-ins)
Driving schools (students, lessons, exam tracking, vehicle scheduling)
Tattoo artists (deposits, designs, healing follow-ups)
Photographers (shoots, contracts, galleries, prints)
Real estate agents in small markets
Same template, re-skinned per vertical. €39–79/mo × 500 customers = real money.
3. Compliance & paperwork automation
GDPR / cookie banners + privacy policies (mandatory, painful)
Food safety / HACCP logs for restaurants (legally required)
Country-specific VAT + invoicing (DE/FR/IT are nightmares)
Employment contract / payroll docs for micro-employers
4. AI for education / tutoring niches
Driving theory test trainer (country-specific, huge demand)
Language practice bots for specific exams (Goethe, DELF, TOEFL)
Music teacher assistant (lesson plans, practice tracking, parent reports)
Instrument practice coach that listens and corrects
5. Vertical e-commerce tools
Product description + image generator for Etsy / Shopify
Inventory tracker for secondhand sellers (Depop, Vinted)
Auto-responder for Kleinanzeigen / Marketplace
Returns & complaints autoresponder for small Amazon sellers
6. Content & social for solo creators / coaches
Podcast → shorts + posts + newsletter pipeline
AI ghostwriter trained on one creator’s voice (€199/mo to coaches)
LinkedIn post generator per B2B vertical
Auto-clipper for streamers → TikTok
7. Local operations tools
AI shift scheduler (swaps, sick calls, labor law per country)
Tip-splitting + payroll for small restaurants
Delivery route optimizer for couriers / florists / bakeries
Stock reorder AI for corner shops
8. B2B data / outbound
Lead-list builder (Google Maps → enriched emails → sell to suppliers)
Competitive price monitor per vertical
Public tender alerts for SMBs in your country
Top 3 picks outside voice
🥇
Vertical CRM for one profession
Recurring revenue, low churn, clear pain. Boring but prints money. Start with driving schools or personal trainers.
🥈
AI vision for quotes / insurance
Photograph → structured output. Trades save 30 min per quote. Easy demo, easy sell.
🥉
EU-specific compliance automation
DE/FR/IT VAT + GDPR + invoicing. Charge €29/mo, 10k customers = €300k/mo. Not sexy, extremely defensible.
The one-platform strategy
Build one platform, three skins :
Skin 1: voice agent (the hard part, big moat)
Skin 2: SMS / WhatsApp agent (same backend)
Skin 3: review + reminder automation (simple, fast revenue)
Sell as bundles per vertical : “The Salon Bundle,” “The Dental Bundle,” “The Trades Bundle.” Each bundle = same 3 modules, vertical-specific scripts & integrations.
1 codebase · 3 products · N verticals · all compound.
Marketing — the real hard part
Cold outreach > ads for voice agents. Call 50 shops, offer 1 month free. Close 5.
Local Facebook groups + industry subreddits (r/smallbusiness, r/restaurateur).
Case study videos on TikTok / Reels: “This pizzeria stopped missing 30% of calls.”
SEO long-tail: AI receptionist for [vertical] in [city] .
Partner with suppliers (meat wholesalers, POS resellers) — they have the customer list.
Price per-location: €79–149/mo + €500 setup fee. Filters tire-kickers.
The cheat code (pattern behind all of this)
Find a repetitive task that costs someone 30+ minutes a week , is the same across hundreds of businesses , and nobody currently solves it well because the niche is too small for VCs.
Voice agents are one instance. Vertical CRMs are another. AI vision quotes are another. Same DNA.
Next step (this week)
Don’t guess. Spend 2 hours calling 10 owners across 3 niches (kebabs, hair salons, dental). Don’t sell. Ask:
“What’s the most annoying, repetitive thing you deal with every day?”
“How many calls / customers do you miss per week?”
“Would you pay €150/mo to fix that?”
Whichever niche lights up loudest = your answer. Worth more than any research online.
Built as a quick reference — iterate as you learn. The root question is always: whose pain am I taking away, and can I reach them cheap?
